By establishing a new production facility in Eastern Europe, the company aims to diversify its production network and strengthen its customer focus in Eastern European markets. Rothbaum Consulting supported the project from the site search and the development of initial factory concepts through to project management for the facility’s construction. Thanks to the structured selection and implementation process, the optimal location was identified, and the new production plant was successfully brought online on schedule.

The Path to the New Production Site in Eastern Europe

Challenge

To diversify its production network and support further growth, TRILUX planned to establish a new production facility in Eastern Europe. This involved identifying the optimal location and laying the groundwork for a successful establishment of the facility.

Implementation

Together with TRILUX, Rothbaum defined the objectives and evaluation criteria for the new production site and identified the optimal location through a multi-stage selection process. We then developed the project organization, established efficient communication structures, and supported the site development by coordinating and managing all project activities.

Results

The project identified Lublin, Poland, as the optimal production site and also laid the groundwork for successfully establishing the facility. The new production facility was completed on time, within budget, and according to schedule, in time for the start of production in August 2024.

Detailed Results

As part of the iterative site selection process, several potential regions in Poland and Romania were initially analyzed.
After extensive site visits and negotiations with potential project partners, Lublin in eastern Poland was selected as the ideal location for the new production plant.
After deciding on Lublin, the product portfolio to be relocated was defined, a target organizational structure for the new location was developed, and negotiations with the developers were intensified.
Even before commissioning, the future IT processes were tested and validated in a pilot factory at the headquarters in Arnsberg to ensure a smooth transition to the new production facility in Eastern Europe.
Thanks to Rothbaum’s holistic project management approach, the Lublin facility was able to begin operations on schedule and within budget. Production volumes were then gradually ramped up.
